How to Price a Retreat: From Costs to Profit

Pricing is where retreats quietly succeed or fail. Set the price too low and you work for months to lose money; too high and you can't fill the room. This guide gives you a repeatable way to price — from raw costs to a profitable per-person rate — plus the numbers that tell you whether to move forward at all.

Start with your costs, not your competitors' prices

Copying another retreat's price is guessing. Your costs are different, so your price has to be built from them. Retreat costs fall into two buckets:

Per-person costs scale with each guest: lodging, meals, activities, excursions, ground transport, and any per-head materials.

Fixed costs stay roughly the same whether you host 8 people or 20: your own travel and lodging, a co-facilitator's fee, marketing spend, photography, insurance, and software.

The pricing formula

Once you know your costs, price in four steps:

  • Total your fixed costs. Say $4,000 (your travel, a photographer, ads, insurance).
  • Find your per-person cost. Say a venue package runs $675 per guest for the stay.
  • Pick a target group size — conservatively. Price around the number you're confident you can fill, not your dream number. If you believe you can fill 12, price around 10.
  • Spread fixed costs across that group and add margin.

Per-guest fixed cost = $4,000 ÷ 10 = $400.

Break-even price per guest = $675 + $400 = $1,075.

Add a healthy margin (say 40%) → ~$1,505 per guest.

If that final number feels too high for your audience, the fix is rarely "cut your margin." It's usually to raise your group size, choose a venue with a lower per-person rate, or shorten the retreat — all of which you can test in the calculator.

Know these three numbers cold

  • Break-even guests: the minimum number that covers all costs. Below this you lose money.
  • Target guests: the number you're pricing around and confident you can sell.
  • Sold-out profit: what you make at full capacity. This is your upside, not your plan.

If your break-even is uncomfortably close to a full room, your retreat is fragile — a couple of cancellations wipe out the profit. Redesign until break-even sits comfortably below your realistic sell-through.

What margin is realistic?

Experienced hosts commonly target a 30–50% margin over total costs, but the honest answer depends on your model, your audience's price tolerance, and the value of the venue and experience.

Build the price your guests see

Guests don't buy line items; they buy an all-in experience. Present one clear per-person price, then decide what's included versus optional (private-room upgrades, extra excursions). Two structural choices deserve attention:

  • Deposits and payment plans get people committed early and spread their cost.
  • Cancellation terms decide who eats the cost when life happens.
